Solved Bricked Yealink T54W's with 96.86.0.20 firmware

I just finished bricking 5x Yealink SIP-T54W's by installing the 96.86.0.20 update from either 96.85.0.5 or 96.86.0.5. 4x of them bricked after pushing the firmware via 3CX, and then one of them after using the phone's admin UI directly with the ROM downloaded from 3CX. I had 6x others that successfully updated. That's a 45% failure rate, in case anyone was counting.

The phones hang on "Welcome, Initializing.. Please wait". When I attempt to enter recovery mode by holding down the speakerphone button while power is applied, I'm unexpectedly greeted with a new menu that says "Whether to enter the recovery mode and run the backup system? 1) Yes 2) No". Pressing [1] just results in a hung black screen or a hung "Welcome" screen, whereas [2] doesn't do anything and locks the phone up afterwards.

This is different than previous firmware releases, where holding down the speakerphone button would prompt with two options, "1) TFTP 2) USB". Either option would allow you to load the recovery files (bin/rom/rfs). I'm unable to get to this point on these phones now after this failed firmware update.

I have a case open with Yealink and am waiting on their response.

Just thought I'd share, and maybe 3CX should consider retracting the firmware for T54W's.

As a side note, the same firmware image is also used on T53W's. I've had two phones fail to update - they get stuck in a firmware update loop where they hang at 93% while "downloading", and after rebooting the phone each time, 3CX re-triggers the same firmware update which then keeps hanging at 93%. However, I was able to enter recovery mode and restore those without any issue.
 
I am having the same issue with several T54W's of my own. However, I am able to boot into the menu and get the TFPT/USB recovery options.
 
hi there. i have the same problem. how did you get to the USB / TFTP recovery menu? when i do the hold the speaker down, it gives me the whether to enter recovery mode screen

that's the issue. after updating to the latest firmware, the TFTP/USB menu has been replaced with a question of whether or not to enter recovery mode. Pressing 1 for yes just hangs on a black screen or on welcome. Haven't gotten update on my Yealink ticket yet.
 
i have any update now, they have provided some new firmware, but no way to apply it or to get into the recovery mode. waiting to hear back

success. on the bricked phones, unstead of the speakerphone button on power up, hold down the redial button on powerup, and it will get you to the TFTP/USB part. if you load the old firmware on a USB key, you install it from there.

this works with redial but upgrade fails

Yealink finally replied and told me to use Redial and I checked and it does give the original menu. I was coming here to report and see yall are one step ahead already! Thanks bloomy32! I'll try doing the restore with a USB and TFTP as well and report back.

I'm getting the same via USB or TFTP. I tried several ROMs but they all did the same.

Same Here! 3 of 3 Yealink T54W are dead…
Our Customer can not work… just about the 3CX MobileApp…
 
TFTP and USB works on some, on others i get the file too large error on TFTP. ive updated the ticket.
man, whoever released this firmware to the world without testing needs a rocket
 
man this is going nowhere fast. has anyone else had any luck?
 
I ran into the same issue with 54W's and 53W's. Opened a ticket with Yealink and they sent me an updated firmware version (96.86.0.21) which fixes the issues. You are able to hold the redial button when booting and load the new firmware from a USB.

Which file should i copy to the USB? Rename the file?
We get Network Failure or Updated Failed...
